A Historic Inflection Point

The gimbal on your drone. The reducer in your robot. The optical sensor in your satellite. Trace those core components back far enough, and you'll often end up at a small Japanese factory—20 employees, a name no one knows. Yet no one on earth can machine that part more precisely. This is the reality of Japanese manufacturing.

Manufacturing accounts for roughly 20% of Japan's GDP and remains a pillar of the national economy (1). The depth of that base isn't built on large corporations—it rests on SMEs, which make up 99.7% of all enterprises (2). These companies hold roughly 48% of global share in semiconductor materials and approximately 92% in photoresists (3), and they form one of the world's leading suppliers of machine tools, with ¥1.4851 trillion in orders received in 2024 alone (4).

In defense and aerospace, this depth translates directly into capability. Japan's F-2 fighter involves approximately 1,100 companies; the Type 10 tank, around 1,300; a single destroyer, roughly 8,300 (5). Every weapons system is an assembly of hundreds—sometimes thousands—of precision suppliers.

And now this supply network is approaching a historic inflection point. By 2025, approximately 2.45 million SME owners will have passed the age of 70. Roughly half—1.27 million companies—have no identified successor (2). World-class technology is coming to market simply because there is no one to pass it to. For those on the sourcing side, this quiet tectonic shift represents a once-in-a-generation opportunity.

As U.S.-China decoupling accelerates, Japan's manufacturing base offers the most trusted friendshoring option available to U.S. defense tech and robotics companies.
