One Weak Link, System-Wide Risk
A precision manufacturing supply chain is a chain. A chain fails the moment its weakest link breaks. And in Japan's supply network right now, multiple links are aging simultaneously.
Consider the scale: Japan's destroyer production involves approximately 8,300 companies; the F-2 fighter, around 1,100; the Type 10 tank, roughly 1,300 (1). No matter how healthy the prime contractor, if a third-tier subcontractor—the one company handling a specialized heat treatment process—closes due to lack of succession, that part can no longer be made. Finding an alternative takes years. In the worst case, it never happens. This is the cascading closure risk.
The Japanese government has begun to acknowledge this danger directly. In 2024, the SME Agency introduced the concept of "supply chain succession"—the idea that when a supplier faces closure due to lack of a successor, the ordering company steps in to take over the business or support the handover, protecting the supply network itself (2).
The impact is concrete. Oshimaki Seiki, a precision cutting company in Saitama, learned that a casting company it had worked with for over 30 years was closing. It acquired that business itself. The result: integrated casting-to-cutting capabilities, with order volume on related projects expanding tenfold (2). Protecting the supply chain and growing the business turned out to be the same action.
The lesson for buyers is clear. Securing the "next generation" of critical suppliers is no longer just risk management—it is growth strategy. The next article makes the case for why U.S. defense tech companies in particular should be part of this movement.
