Three Currents, One Window
Timing decides everything. For Japan's manufacturing base, this is that moment. Three major currents are converging in a way that has never happened before.
First, supply. By 2025, 1.27 million companies without identified successors—a historic flood of world-class technical assets coming to market (1). Second, demand. Against the backdrop of U.S.-China decoupling, the U.S. is urgently seeking trusted manufacturing capacity within allied nations—a friendshoring imperative. Third, policy tailwind. Japan has loosened export controls on defense equipment and is opening the door to co-development and co-production with allies, including the next-generation fighter GCAP with the UK and Italy (2).
This allied-side demand is no longer just words. Japan's defense-related spending has reached record levels, with a ¥43 trillion (approximately $275 billion) defense buildup planned across the five fiscal years from 2023 to 2027 (2). Massive capital and political will are being directed at defense, aerospace, and robotics supply chains.
For U.S. defense tech and robotics startups, the convergence of these three currents creates a clear opportunity. Precision machining, sensors, and advanced materials capabilities—previously locked deep inside Japan's keiretsu, out of reach—may now be accessible through the open door of succession, ready to be embedded in your supply chain. This is not simply parts procurement. It is the option to absorb technology and talent wholesale, building a resilient supply base inside an allied nation that is free from China dependency.
The problem is that this door will not stay open indefinitely. Technology without a successor disappears if left alone. If you're going to move, the time is now.
